IMPLEMENTATION

The Strategic Workshop brings together senior decision makers to establish a True North, like a compass – it is a key objective of the country or organization that guides all decision making. Key priority areas are agreed during the workshop.

STEP 1: KICK-OFF WITH A STRATEGIC WORKSHOP

Based on the agreed priority areas, labs are conducted to identify how best to achieve big, fast results. The labs drill each priority area into detailed operational action plans. These include activities, persons responsible, timelines, budgets required and measurable targets – a highly collaborative approach that removes silos and ensures widespread consensus amongst key stakeholders from the very beginning.

STEP 2: RUN A LAB TO DISTILL PRECISE IMPLEMENTATION PLANS

Hosting an Open Day is a vital step in communicating the plans as well as precise milestones to a wider audience – be it the public or other stakeholders with transparency and accountability in not only ensuring these plans come to fruition, but also an opportunity to gather feedback.

STEP 3: HOST AN OPEN DAY

PEMANDU Associates get their clients to publish a detailed Roadmap which outlines the actions, activities, programme milestones, project owners, timelines, and targets to serve as a point of reference to all stakeholders. This provides a strong incentive for leaders to honour their now very public commitments.

STEP 4: PUBLISH A ROADMAP

This step requires key performance indicators (KPIs) to be established and cascaded throughout the organization from the CEO to the management team and to staff. The same goes for Governments; the KPIs are set and cascaded from the Prime Minister, Ministers, and Government officials. Properly set, Key Performance Indicators (KPIs) provide decision makers with valuable insight into the progress of the transformation agenda.

STEP 5: SET KEY PERFORMANCE INDICATORS

When implementing, PEMANDU Associates base their work on three principles:

1. Do it relentlessly: They get their clients to work towards implementing everything that were recommended by the labs

2. Monitor constantly: It is crucial for clients to monitor progress on a weekly basis through a dashboard which can be accessed using tablets and smartphones. “Traffic lights” are used to show the degree of progress or lack of it.

3. Solve problems recursively: When any items are shown as red on the dashboard, PEMANDU Associates get their clients to troubleshoot and solve the problems the following week. If any items cannot be resolve at any level in the organisation, there is an automatic escalation mechanism which makes sure that the problem is resolved at the next higher level of authority.

STEP 6: IMPLEMENT RIGOROUSLY

At the end of each year, PEMANDU Associates get their clients to validate and verification their results. It is important to give assurance to key stakeholders that the results achieved are real and verified externally. Normally, when results are big and done in double quick time, there will be a lot of cynics out there waiting to challenge the results. Hence, validation and verification are important activities to bring credibility.

STEP 7: VALIDATE & VERIFY

The last step in the BFR methodology is the issuance of annual report to document results achieved during the year. Periodic reporting breeds accountability. It also gives the organization and its stakeholders a birds-eye view of your overall transformation progress including the real challenges faced during the implementation process.
